HubSpot for a small business: the setup mistakes that cost the most

HubSpot is a good CRM, and most small businesses that buy it end up with a portal nobody trusts within a year: duplicate contacts, deals stuck in stages that no longer mean anything, workflows nobody remembers building, and reports that everyone quietly ignores. None of that is HubSpot’s fault; it is what happens to any CRM set up in an afternoon and then used by five people with five ideas of how. Here are the mistakes we clean up most often, and what a portal that people actually use looks like.

Mistake one: no agreed pipeline

Deal stages should describe what has verifiably happened — “Call booked”, “Quote sent”, “Quote accepted” — not how someone feels about it (“Warm”, “Hot”). When stages are moods, every salesperson uses them differently, the pipeline report becomes fiction, and the forecast with it. Agree the stages, write down the one thing that must be true to enter each, and enforce it with required properties.

Mistake two: forms that create chaos

Website forms feeding HubSpot without mapping create contacts with the wrong lifecycle stage, no source, and a free-text “message” nobody can report on. Every form should set the source, the lifecycle stage and the owner, and the important questions should be structured properties (dropdowns, not text) so you can filter and report on them later. This is also where a website and a CRM either work together or do not.

Mistake three: duplicates

The same person as three contacts because they used three email addresses, or the company as four records with slightly different names. HubSpot’s deduplication helps but does not fix a portal that has been importing spreadsheets for two years. A cleanup is a project: define what “the same” means, merge, then set the rules that stop it recurring.

Mistake four: workflows nobody owns

Automations built for a campaign in 2024 that still send emails, change properties or create tasks. Each one seemed harmless; together they are why a contact got three welcome emails and a task was assigned to someone who left. Audit every active workflow, switch off what has no owner or purpose, and document the rest in one page.

Mistake five: paying for the wrong tier

HubSpot’s sales process is very good at selling the Professional tier to businesses whose needs fit Starter, and occasionally the reverse. The features that actually justify each tier are specific: sequences and required properties, custom reporting, more automation. Before renewal, list what you use, not what you were shown. What a clean setup looks like

One pipeline per genuinely different sales process, with stages that mean one thing. Lifecycle stages that move automatically from form to customer. Forms and the website assistant feeding structured properties. A handful of workflows, each with a name that says what it does and an owner. Three or four dashboards that the people who make decisions actually open. A one-page document describing all of the above, so a new hire is productive in a day.
